How to Evaluate Specialty Chemicals Suppliers: A Procurement Manager’s Checklist

I’ve managed procurement for a mid‑sized coatings manufacturer for six years. Over that time, I’ve negotiated with 15+ vendors, tracked $180,000 in annual chemical spend, and — I’ll admit it — made some expensive mistakes along the way. When This Checklist Helps

You’re evaluating a new supplier — maybe Lanxess, maybe a smaller player. You’ve got their product data sheet in one hand and a budget number in the other. The temptation is to jump straight to price. Don’t. This 5‑step checklist forces you to look beyond the unit cost.

Step 1: Check the Safety Data Sheet (SDS) — Every Time

The first thing I do is pull the SDS. Not just because regulations require it, but because the SDS tells me things the sales rep won’t: transportation restrictions, storage hazards, personal protective equipment (PPE) requirements, and disposal costs.

Take Virkon S, for example. I once almost ordered it without checking the SDS because I assumed it was a simple disinfectant. The SDS flagged that it contains a peroxygen compound that requires special packaging and temperature controls during shipping. Miss that, and you could face a delayed shipment or — worse — a compliance fine.

Tip: Always verify that the SDS matches the product you’re buying. I’ve seen cases where a supplier sent an outdated SDS for a reformulated product. Don’t rely on the PDF date; cross‑check the product code.

Step 2: Verify Specifications Beyond the Brochure

Brochures are marketing. What matters is the technical data sheet (TDS) and the certificate of analysis (CoA) for each batch. For resins like RTP resins or Mod Podge epoxy resin, consistency is everything. I had a supplier whose epoxy claimed a viscosity of 800–1200 cP. The first three batches were fine; the fourth came in at 1800 cP. The difference? A manufacturing mix‑up that cost us two days of production.

Create a spec sheet with allowable tolerances. For each batch, request the CoA. Compare it to your spec. If there’s a deviation, ask whether it’s a one‑off or a shift in formulation. Don’t assume “same product name” = same product.

Step 3: Calculate Total Cost of Ownership (TCO) — Not Just the Price Tag

This is where most procurement people trip. You see a quote for $12/kg from Vendor A and $10/kg from Vendor B. Easy choice, right? Wrong.

Here’s what I learned the hard way: Vendor B’s $10/kg didn’t include the $250 pallet fee, the $45 hazmat surcharge, or the $30 minimum order admin fee. Their delivery window was “15–20 business days” (read: unpredictable), and their payment terms were net 15 instead of net 30. When I ran the numbers — including the cost of float and rush shipping for a missed deadline — Vendor A’s $12/kg actually ended up cheaper.

My TCO template includes:

  • Unit price × annual volume
  • Freight (with fuel surcharge assumptions)
  • Packaging and disposal fees
  • Administrative costs (invoicing, customs clearance)
  • Lead time variability (cost of expedited shipping)
  • Payment terms impact on cash flow

Take this with a grain of salt: the savings from switching vendors often appear in the second or third year, not the first. So project TCO over at least 24 months.

Step 4: Evaluate the Supplier’s Sustainability and Regulatory Compliance

Why does this matter for cost control? Because regulation is expensive to ignore. I once had a supplier that didn’t properly document the carcinogenicity of a rubber chemical. That cost us a REACH audit and a €5,000 fine. Now I always check:

  • Is the product registered under REACH (or TSCA, depending on region)?
  • Does the supplier publish an environmental footprint or life‑cycle assessment?
  • Are any ingredients on the SVHC (Substances of Very High Concern) candidate list?

For Lanxess, their bio‑based flame retardants are a good example. They can demonstrate a lower carbon footprint compared to conventional solutions. That matters if your company has net‑zero targets — because your Scope 3 emissions depend on your suppliers.

Step 5: Assess Delivery Reliability and Supply Chain Resilience

You can have the best product at the best price, but if it shows up three weeks late, your production line stops. I track on‑time‑in‑full (OTIF) performance over the last 12 months. If a vendor can’t provide that data, I’m suspicious.

I also ask: What’s your backup plan for raw material shortages? After the pandemic, I started requiring every critical supplier to have an approved second source or safety stock. We pay a small premium for this, but it’s cheaper than a shutdown.

One more thing — check the supplier’s ISO 9001 certification (or equivalent). That’s a baseline. I was about to sign with a vendor that claimed “ISO‑aligned processes” but had no official certification. Turns out their quality manual was a Word document written by the founder. No thanks.

Common Mistakes to Avoid

  • Focusing only on unit price. The cheapest kg often becomes the most expensive order.
  • Skipping batch‑to‑batch consistency. I didn’t check the CoA for a resin order once. The viscosity difference killed our production run. Cost: $1,200 in rework.
  • Ignoring SDS updates. Formulas change. If the SDS says “no special handling” and the new one says “require PPE with gloves in Class III”, you need to adjust your safety budget.
  • Assuming all “bio‑based” products are equal. Bio‑based doesn’t automatically mean better performance or lower cost. Verify technical data.

To be fair, finding a supplier that ticks all these boxes is rare. That’s why you build relationships — not just transactional orders. An informed customer asks better questions and gets better answers.
