The email landed on a Tuesday in April 2024. A new distributor was offering our usual transparent polyurethane resin at 12% below our current price. My first thought: easy. My second thought: what's the catch?

The cheaper resin was not cheaper

What's the hydroxyl number?
I didn't know. The chemistry of resins is not forgiving. In polyurethane resin chemistry, the hydroxyl number tells you how much reactive OH content is in the resin. That determines how much isocyanate crosslinker the formulation needs. Swap in a resin with a different hydroxyl number, and the whole system shifts. It might cure slower, feel softer, or need extra crosslinker.
We ordered a sample and ran the lab tests. The cheaper resin had different reactivity. Once we adjusted the formulation, the projected savings disappeared. The surprise wasn't the price gap. It was how much hidden cost came with the cheaper option: re-qualification, stability testing, and the risk of a field failure. Our TCO spreadsheet said the real saving was about 3%. Not worth the headache.
The same logic applies to lubricant additives. A cheaper additive package can look nearly identical in the spec sheet but behave differently under shear, at high temperatures, or over time. We've standardized most of our base oil formulations on Lanxess lubricant additives because the technical documentation matches what our customers see in the field. Our lubricant customers don't care what we saved on a drum. They care whether the oil holds up under load.

Yes. High humidity can interfere with the amine curing reaction in epoxy systems and cause blush, a waxy or cloudy layer on the cured surface. The most frustrating part of buying specialty chemicals is that quality issues rarely appear on the invoice. They show up later, after the material is gone and the product is on a customer's floor.
Bio-based flame retardants need proof, not just promises
We also buy Lanxess bio-based flame retardants for several product lines. Sustainability is becoming a procurement requirement in our market, and bio-based content gives customers a reason to choose us. But bio-based is not a marketing word. Per FTC Green Guides, environmental claims need substantiation. As of February 2025, the FTC still expects claims like bio-based to be supported by competent and reliable evidence.

What I learned as the cost controller
I don't have hard data on industry-wide coating failures, but after six years of tracking our orders, my sense is that most rework traces back to rushed qualifications and application conditions, not raw material chemistry. The material was usually not the problem. The process was.

- Chemistry is part of procurement. You need to understand enough to ask the right questions.
- Checklists are cheap insurance.
- Environmental claims need evidence.
This approach worked for us because we're a mid-size B2B formulator with predictable production batches. If you're a job shop applying coatings outdoors in variable weather, your controls need to be even tighter. I can only speak to our context, but I'd rather be accused of over-checking than deal with one more rework.
We still source most core chemistry through Lanxess, and not because of habit. Their technical documentation, combined with our internal process controls, reduces the chance that a small cost decision turns into a large field failure.
The bottom line is simple. The cheapest purchase is the one you only make once. Preventing a problem before it becomes a rework is almost always less expensive than fixing it later. That was true for resin selection, for flame retardant documentation, and for humidity control. And it's true for any specialty chemical you buy.
