Chemical Sourcing Checklist: 6 Steps to Avoid the Costly Mistakes I Made

I've been a purchasing manager handling specialty chemical orders for nine years. That doesn't mean I got it right—it means I've had plenty of time to get it wrong. Fourteen significant mistakes, totaling roughly $32,000 in wasted budget. I documented all of them.

This checklist is what survived that experience. If you're buying chemicals for coatings, plastics, rubber, lubricants, or related formulations, it's worth reading before your next significant order. Some of these steps look like common sense in hindsight. None of them were obvious when I needed them.

Who This Checklist Is For

Use it when comparing specialty chemical suppliers, specifying a chemical for a new application, or auditing whether your current sourcing process has gaps. It's not for routine reorders where everything already works. It's for the moments where an unchecked assumption turns into a costly correction.

Six steps. Here's each one.

Step 1: Verify the Exact Chemical Identity, Not Just the Name

Start with the chemical identity. Not the trade name. Not the product family. The actual chemical specification.

In 2017, I asked for "resin" for a coating formulation. The quote came back, I approved it, and the delivered material was a polyester resin. I had assumed—without checking—that resin meant epoxy. The chemist on our team had used "resin" casually in the request, and I let it pass. Is epoxy the same as resin? No. Epoxy is one type of resin. Polyester is another. They behave differently and they are not interchangeable in the formulation. The batch that ran on the wrong material had to be scrapped.

Verify on every new order:

  • Chemical name and CAS number
  • Active concentration or solids content
  • Grade (industrial, food-contact, pharmaceutical)
  • Solvent or VOC content if compliance requirements apply

If a supplier can't provide this on a technical datasheet without being asked... that's a red flag. What I mean is: the good ones hand you the spec before you have to ask.

Step 2: Match the Product Form to Your Actual Application

My second notable mistake was ordering a biocide without specifying the intended application. The chemistry was correct for the product family, but the product form was wrong for our use case.

Take Lanxess biocides as an example. They cover multiple chemistries with different active ingredients across metalworking fluids, coatings, building materials, and disinfectants. "Biocide" is a category, not a specification. When I didn't name the application, the supplier made their best guess. It was the wrong guess for our system.

The same applies to other specialty chemicals. A flame retardant that works for polyurethane foam isn't necessarily the right one for polycarbonate. A rubber chemical that's perfect for tires may cause problems in seals or hoses. The category name starts the conversation—it doesn't finish it.

Ask these before any order:

  • What substrate or matrix is this going into?
  • What process conditions will it experience?
  • What compatibility tests are needed in advance?

Step 3: Don't Assume "Sustainable" Is a Single Spec

If your project requires bio-based content, that's a documented specification. I learned this when a customer required a certain percentage of bio-based carbon in our flame retardant—and I had already placed the order for a conventional product.

But here's the thing: "flame retardant" and "bio-based flame retardant" are two different orders. The first meets fire safety standards. The second meets fire safety plus sustainability criteria. If your customer needs third-party certification, the conventional product doesn't help, even if it costs less.

I'm not a chemist, so I can't explain the bio-carbon chemistry side of this. What I can tell you from a purchasing perspective is to ask for documented bio-carbon content before you order. I want to say the certification documentation took about three weeks to assemble when we finally went back and did it properly.

Step 4: Track Upstream Capacity Announcements

Chemical pricing and availability don't exist in a vacuum. When a major producer announces capacity changes, it ripples through the value chain—whether you buy from that producer or not.

By way of example: the recent Aarti Industries Q1 FY26 nitro toluene capacity announcement. If your supply chain touches nitro toluene chemistry, directly or as a downstream intermediate, that news matters. Additional capacity can shift pricing, availability, and lead times.

In September 2022, I wasn't watching upstream announcements. Our key intermediate got backordered for six weeks, and I had no warning. That order was around $4,800, but the real damage was the production impact—three days of the line sitting idle. (Note to self: this is exactly the kind of thing this checklist prevents.)

Step 5: Distinguish the Product from the Installation System

Here's an example from a flooring project that fits a broader lesson: the product and the system around it are separate specifications.

A contractor installing rubber base in a commercial space used a general-purpose adhesive because they didn't want to wait for the correct product. They didn't specify Johnsonite rubber base adhesive, the product designed specifically for rubber base installations. Within a few months, the rubber base started peeling away. The general adhesive couldn't handle the rubber's expansion and contraction.

The redo cost $890 plus a week of project delay. It could have been far worse if the failure had been discovered after the warranty period.

The broader lesson: if a product claims to be a drop-in replacement, demand the technical data. "Equivalent to" is a claim, not a specification.

Step 6: Demand an Itemized Quote and Expose Hidden Fees

This is where I've been burned more than anywhere else. The base price on one quote looked excellent. The final invoice, after processing fees, documentation charges, minimum order handling, and priority surcharges, looked like a different quote entirely.

The most frustrating part: it's avoidable. If the supplier had quoted $13,400 with all costs visible upfront, I might have accepted it. Instead, they quoted $11,000 and let the final invoice do the damage. I haven't ordered from them since.

What I've learned: ask "what's NOT included?" before asking "what's the price?" (this still takes discipline when I'm in a hurry). The vendor who lists all fees upfront—even with a higher total—earns trust. A vendor who hides fees until after the PO is issued has lost it permanently.

Mistakes I've Documented That You Can Skip

Closing thoughts, in no particular order:

  • Don't accept "equivalent to" as a specification. Check active ingredient concentration, impurity profile, and stability data.
  • Order the SDS before the chemical. Every buyer I know has a story about this, and none of them are good.
  • Keep delivery receipts and compare them to the purchase order. This habit has caught 14 discrepancies in my team's workflow in the past 18 months.

This checklist isn't going to win any awards for creativity. It's practical. And it's much cheaper than the alternative—repeating the $32,000 lesson I already paid for.
